Why AI can't price your job.

An instant quote is a guess wearing a dollar sign. A field-tested essay from Perfect Climate — measured, not guessed, across Southwest Indiana since 2009.

Preamble

Filed from the truck — between a job in Princeton and a return visit in Newburgh.

We have been asked to honor an "AI quote" three times this month. Every one of them was wrong by a full ton. One was wrong by two. The homeowners were not naive — they had done their homework. They had typed their address, their square footage, and their wishlist into a clean-looking website and received a number in under a minute.

We understand the appeal. After decades of bad HVAC sales tactics, the idea of a fast, impersonal, no-pressure number from a screen feels like progress. It is not. It is the same averages-and-shortcuts math the industry has been getting wrong since the 1970s, dressed up in a new interface. The output is not a quote. It is a guess with a logo.

This page is the long version of an argument we make at almost every kitchen table. If you want the short version: an algorithm cannot crawl into your attic, clock your gas meter, or read the refrigerant lift on your line-set. We can. That is the whole essay.

The Four Reasons

Where the math breaks down.

Not opinions. The same four failure modes show up on every botched online quote we are asked to clean up.

I

Reason 01

A square-foot rule is a starting point, not an answer.

It only knows averages.

Every instant-quote tool — the slick ones, the free ones, the ones run by national chains — works the same way under the hood. You type in a ZIP code and a square footage. It multiplies. It returns a tonnage and a price.

That math is built from a 50-year-old shortcut called the "500 square feet per ton" rule. It was never meant to size your house. It was meant to give a contractor a sanity check on a load calculation he'd already done by hand.

Two houses on the same Haubstadt block can need wildly different equipment. One was built in 1962 with 2x4 walls, original windows, and a brick veneer that holds heat like a kiln. The next one over was rebuilt in 2019 with closed-cell foam in the rim joists and Low-E argon glass. Same square footage. The 2019 house needs roughly 35% less cooling. An online calculator will sell both owners the same 3-ton unit — and one of them will spend the next twelve years short-cycling, sweating in August, and wondering why the new system feels worse than the old one.

Reason 02

The most expensive comfort variable in your home is invisible from a browser tab.

It can't see your ducts.

Equipment is roughly 40% of the comfort story. The duct system is the other 60% — and no calculator on the internet has ever asked you about it.

We need to know: what's your total external static pressure? Are your trunk lines sized for the new tonnage or were they cut for a 1990s 2-ton? Is the return undersized (it almost always is, in this region's older builds)? Are the boots sealed, or are you cooling your crawlspace? Is the supply balanced room-to-room or does the back bedroom get the leftovers?

We've installed perfectly sized, perfectly matched 16-SEER systems into bad duct and watched homeowners hate them. We've also re-balanced 12-year-old equipment and made it feel brand new. The duct work is where comfort lives or dies. An algorithm cannot crawl into your attic.

III

Reason 03

National models do not know our humidity.

It misses the Ohio Valley.

The training data behind these tools is national. It blends Phoenix dry-bulb math with Atlanta latent loads and Minneapolis heating degree-days and averages them into a tidy national curve. Then it tells a homeowner in Newburgh that the same curve applies.

It does not. Our summer dew points sit around 75°F at peak. We get 94 heat days a year and 68 freeze days. The coldest morning in the last decade was -12°F during the polar vortex. We have 44 inches of annual rainfall and severe-storm days are up roughly 19% over the last ten years.

Sizing for our climate means designing for latent load — the moisture, not just the temperature. An oversized condenser will cool the air down past setpoint and shut off before it ever pulls the humidity out. The thermostat reads 72°F. The house feels like 78°F. That is a sizing failure, and it is the single most common complaint we hear when we walk into a home that bought their system online.

Reason 04

Manufacturers do not honor what an algorithm priced.

It ignores warranty rules.

Every major manufacturer — Carrier, Trane, Lennox, Bryant, Goodman, Daikin — writes the same paragraph into the back of the warranty booklet. The equipment must be installed by a licensed contractor, sized within ±15% of a Manual J load calculation, matched coil to condenser, with a properly evacuated line set, code-compliant venting, and a documented commissioning report.

Skip any one of those, and your 10-year parts warranty becomes a piece of paper. We have walked into homes where the online-quote install missed three of the six requirements. The compressor failed in year four. The manufacturer denied the claim. The homeowner paid $3,800 out of pocket for a part that was supposed to be covered.

We are also in the middle of the R-410A to R-454B refrigerant phase-out. The wrong line-set, the wrong oil charge, the wrong torque on a service valve — these are not theoretical. They void coverage. An algorithm has no skin in that game. We do.

Reason 05

Two identical furnaces can be a $3,000 spread once the install is real.

The price lives in the details it never asks about.

Here is what actually moves your number, and none of it fits in a web form. How far is the line set, and does it run through finished space? Does the new equipment need an electrical upgrade — a bigger disconnect, a re-pulled circuit, a panel with a free slot? Is the existing flue reusable, or does a 96% furnace mean new PVC venting through a masonry chase? Is there a condensate pump, and is there anywhere legal to drain it?

Then the access questions. A crawlspace you can sit up in is a different labor day than one you belly-crawl. A basement with a walkout is a different day than a unit coming down an attic pull-down ladder. Permit and inspection fees vary by jurisdiction across the Evansville, Gibson, Vanderburgh, Posey, and Warrick county region. Old equipment has to be hauled and disposed of. If we find asbestos tape on 1960s duct, everything stops.

This is why we publish ranges instead of a single price, and why the range is honest rather than flattering. An instant-quote tool has to pick a number, so it picks a low one to win the click — then the real price shows up on install day as a change order. We would rather show you the whole range up front and then measure your home to find out where in it you land.

One house. Two estimates. Thousands apart.

Here is how it typically goes. A homeowner on the west side of Evansville calls us for a second opinion. They already have an instant online quote and are ready to write a check. We ask for two hours of their morning before they do.

The Algorithm Said

  • Did not ask about insulation or attic temp.
  • Did not ask about the addition (built 2014, on a slab).
  • Priced the bigger system — thousands more than the job needs.

We Measured

based on Manual J + duct audit + load walk

  • ·Static pressure was 0.62 — high but workable with a return repair.
  • ·Attic was R-44 (recently upgraded); load was lower than expected.
  • ·Addition had its own mini-split — we kept it.
  • ·Priced the measured load — thousands less for the right system.

The algorithm sold a system that was a full ton too big. At 3.5 tons in a tight 1,820 sq ft envelope, the equipment would short-cycle through every Ohio Valley summer — pulling temperature down but leaving the dew point untouched. The homeowner would have spent thirteen years calling the installer back about a clammy living room, blaming the brand, and eventually replacing the unit early. The day-one savings runs into the thousands. The savings over the life of the system is harder to count.

This is not an exotic case. It is the most common one we see.

The Ledger

Eight things we measure that no calculator can.

None of these are exotic. All of them are required to size correctly. None of them can be done from a browser tab.

  1. 01

    Duct static pressure

    Measured at the air handler with a manometer. Tells us if your system is fighting your ductwork — the single best predictor of premature equipment failure.

  2. 02

    Attic temperature & insulation

    We log attic temp on the day of the visit and probe insulation depth. R-19 in a 1970s ranch is the difference between a 3-ton and a 3.5-ton load.

  3. 03

    Refrigerant lift

    Vertical distance between condenser and coil. Affects line-set sizing, oil return, and capacity. Algorithms assume zero. Real basements are not zero.

  4. 04

    Electrical disconnect amperage

    Your breaker, your disconnect, and your wire gauge have to match the new equipment's LRA and MCA. We measure before we quote. Surprises here cost thousands.

  5. 05

    Gas pressure (inlet & manifold)

    On furnace installs, we clock the meter and measure manifold pressure at the burner. A weak gas supply will cripple a 96% furnace and an online quote will never catch it.

  6. 06

    Vent termination clearance

    Code requires specific distances from windows, doors, soffits, and grade. A bad termination kills warranty and can pull CO back into the house. We walk the exterior every time.

  7. 07

    Register placement & throw

    We map every supply and return — location, size, throw distance, and obstruction. The fix for a hot bedroom is often a $40 register, not a new system.

  8. 08

    Return-air balance

    Most Ohio Valley homes built before 2005 are return-starved. We measure return CFM room-by-room. This is the difference between a 4-ton that hums and a 4-ton that howls.

    A ballpark for budgeting.

    If you are planning a remodel two years out and want to know whether your HVAC reserve should be $7K or $14K, a national calculator gets you in the right zip code. Use it for that.

  2. 02

    A sanity check on two written quotes.

    If you already have two quotes from real contractors, you can plug your home into a calculator to see if both numbers are sitting in a reasonable range. The tool is useful as a referee, not a referee with a whistle.

  3. 03

    Comparing apples-to-apples efficiency.

    Online tools are decent at math like "how much will I save going from 14 SEER to 17 SEER over 10 years." That math is real. The sizing math is not.
